How to Identify and Resolve the 3 Most Common Types of Team Conflict

Have you ever left a meeting feeling like the team spent 45 minutes discussing a problem but made no real progress? Lots of good points were made, but a solution didn’t emerge.


When disagreements keep you from moving forward, it's easy to assume the issue is difficult people or a particularly challenging decision. But often, the real problem is that different types of conflict are happening at the same time, and no one has identified which is which.


As a manager, learning to recognize the type of conflict in front of you can help you respond more effectively and prevent your team from getting stuck in the same conversations over and over again.


Process Conflict: When Expectations Aren't Clear


Process conflict occurs when people are unclear about how work gets done. The disagreement isn't necessarily about the decision itself; it's about roles, responsibilities, or ways of working.

This often happens when team members have different assumptions about who is making a decision, who is providing input, what information should be shared, or how frequently the team should communicate.


The solution is clarity. Rather than debating the issue itself, step back and make expectations explicit. Clarify decision-making authority, communication norms, and team processes. Once everyone understands how the work will happen, much of the frustration tends to disappear.


Perspective Conflict: When People See Things Differently


Perspective conflict occurs when people look at the same situation through different lenses. Their values, experiences, and expertise lead them to prioritize different outcomes.


One person may advocate for moving quickly to capture an opportunity, while another urges caution based on lessons learned from a previous failure. Both perspectives can be valid, even when they point toward different conclusions.


Instead of trying to determine who is right, focus on identifying the trade-offs involved. What are the risks of each option? What should this decision optimize for right now? When the team agrees on the criteria that matter most, the path forward often becomes obvious.


Personality Conflict: When Working Styles Clash


Personality conflict is less about the work and more about how people approach it.

Some people think out loud. Others prefer time to reflect before speaking. Some naturally focus on the big picture, while others pay close attention to details.


Problems arise when these differences are interpreted as character flaws rather than different working styles. A talkative colleague may be viewed as domineering, while a quieter colleague may be seen as disengaged.


Unlike process or perspective conflicts, personality conflicts are not something you solve. They are something you manage. Help team members understand each other's styles, encourage them to separate intent from behavior, and create team norms that allow different approaches to work together effectively.


Start by Identifying the Type of Conflict


When teams get stuck, managers often jump straight into problem-solving. But before searching for a solution, take a moment to diagnose the conflict.


Ask yourself:


  • Is this a process conflict?

  • Is this a perspective conflict?

  • Is this a personality conflict?


The answer will determine the most effective response.


Not all team conflicts are the same. Some disagreements stem from unclear processes, others from competing perspectives, and others from differences in working styles.


The next time a conversation starts going in circles, resist the urge to push harder for a solution. Instead, identify the type of conflict you're dealing with first. Once you understand the root cause, you'll be much better positioned to help your team move forward productively.
