Me Do: You perform the task with awareness that you’ll be handing it off.
Me Do, You Watch: You continue to lead the task but begin to explain and involve the other person.
You Do, Me Watch: They take the lead while you observe, offering coaching as needed.
You Do, Up To: They own the task within agreed boundaries and know when to loop you back in. You can then expand the boundaries as they develop confidence and capability.
The simplicity of this model lies in its clarity. Each phase builds on the last, providing increasing autonomy without dropping support entirely. This enables you to delegate without losing control as you slowly empower your team.
You Can Delegate More Than Just Tasks
Dallas encourages managers to think beyond task-based delegation. Not everything that lands on your desk is a task. Some are ongoing processes. Others are complex outcomes. And each type requires a different level of involvement.
Tasks are often the easiest to delegate. You show someone how to do something, they do it, and it’s done. Processes, like managing payroll or handling customer support, involve multiple steps and require a deeper understanding of triggers, transitions, and end goals. Outcomes are more abstract, like "grow our audience" or "manage this quarter’s marketing budget to hit our marketing targets." These require judgment, creativity, and ownership.
As the complexity increases, so should your level of support. Dallas compares this to Jeff Bezos’s decision-making framework; some decisions are easily reversible and need less scrutiny. Others have long-lasting implications and deserve more careful planning. Delegation works the same way.
